His recent post on <a title=\"News Media's New Role as Medium and Messenger ...\" href=\"http:\/\/jxpaton.wordpress.com\/2011\/12\/12\/localnetwork\/\">news media as medium and messenger<\/a> elaborates, including the slide below. His September post announcing the <a title=\"Digital First: The Next Step\" href=\"http:\/\/jxpaton.wordpress.com\/2011\/09\/07\/digital-first-the-next-step\/\">formation of Digital First<\/a> discussed some of the results of the approach so far (and we\u2019re just getting started).<\/p>\n<p><a title=\"How to revolutionise your newspaper the John Paton way\" href=\"http:\/\/www.themediabriefing.com\/article\/2011-12-13\/How-to-revolutionise-your-newspaper-the-John-Paton-way\">Peter Kirwan\u2019s analysis of the Digital First approach<\/a> also provides a good explanation. Ken Doctor\u2019s post <a title=\"The newsonomics of ComboCo\" href=\"http:\/\/www.niemanlab.org\/2011\/09\/the-newsonomics-of-comboco\/\">The newsonomics of ComboCo<\/a> gave some insight on our plans (though much of it was speculative, so you might not see everything he mentioned).<!--more--><\/p>\n<p>Digital First entails experimentation with new business approaches as well as new journalism tools. Subscriptions or meters (the preferred terminology of paywall advocates) hardly count as experimentation, because they have been tried so often and so many ways, with different results. <a title=\"Jeff Jarvis\" href=\"https:\/\/twitter.com\/#%21\/jeffjarvis\">Jeff Jarvis<\/a> has an intriguing idea, though, with his suggestion of a <a title=\"Why not a reverse pay meter?\" href=\"http:\/\/paidcontent.org\/article\/419-why-not-a-reverse-pay-meter\/\">reverse pay meter<\/a>. Jeff rightly says his proposal can\u2019t work, because it relies on persuading people to pay. But I think some of the principles might work to encourage engagement in a model where the rewards come from sponsors, rather than from persuading users to subscribe.<\/p>\n<p>The reverse pay meter reminds me a bit of the <a title=\"NYT membership ideas\" href=\"http:\/\/steveouting.com\/2009\/07\/29\/nyt-membership-ideas-i-hope-theres-more-than-this\/\">membership approach encouraged by Steve Outing<\/a>. I\u2019d like to explore a mashup of Steve\u2019s membership idea with some of Jeff\u2019s ideas for rewarding member participation.<\/p>\n<p>You can expect Digital First to <a title=\"Making Facebook work for publishers\" href=\"http:\/\/newsosaur.blogspot.com\/2011\/12\/making-facebook-work-for-publishers.html\">make some money on Facebook<\/a> (and other social media) as <a title=\"Newsosaur on Twitter\" href=\"https:\/\/twitter.com\/#%21\/newsosaur\">Alan Mutter<\/a> suggested that publishers should do.<\/p>\n<p>Dan Conover has some really insightful ideas for how a <a title=\"Standards-based journalism in a semantic economy\" href=\"http:\/\/xark.typepad.com\/my_weblog\/2011\/01\/standards-based-journalism-in-a-semantic-economy.html\">Semantic Content Management System<\/a> and <a title=\"Here's a vision for you\" href=\"http:\/\/xark.typepad.com\/my_weblog\/2009\/05\/the-lack-of-vision-thing-well-heres-a-vision-for-you.html\">structuring content as data<\/a> could create value in the information journalists gather.<\/p>\n<p>Of course, I\u2019ve written a fair amount on possible ways for a Digital First business to succeed, too:<\/p>\n<ul>\n<li><a title=\"Newspapers don\u2019t need new ideas; here are lots of ideas for new revenue streams\" href=\"http:\/\/stevebuttry.wordpress.com\/2011\/04\/29\/newspapers-dont-need-new-ideas-here-are-lots-of-ideas-for-new-revenue-streams\/\">Cultivating multiple revenue streams<\/a><\/li>\n<li><a title=\"A possible new business model for obituaries\" href=\"http:\/\/stevebuttry.wordpress.com\/2010\/07\/14\/a-possible-new-business-model-for-obituaries\/\">Taking a different approach to obituaries (and other life stories)<\/a><\/li>\n<li><a title=\"News organizations need mobile-first strategy\" href=\"http:\/\/stevebuttry.wordpress.com\/2009\/11\/20\/news-organizations-need-mobile-first-strategy\/\">Mobile-first strategy<\/a><\/li>\n<li>The <a title=\"A Blueprint for the Complete Community Connection\" href=\"http:\/\/stevebuttry.wordpress.com\/2009\/04\/27\/a-blueprint-for-the-complete-community-connection\/\">Complete Community Connection<\/a> (my blueprint is nearly three years old and parts are surely outdated, but I\u2019m sure other parts remain valid)<\/li>\n<\/ul>\n<p>I\u2019m not saying that Digital First Media is going to do all of the things I\u2019ve described here (except those John Paton says we\u2019re doing). But I think you\u2019ll see our company trying a good number of these approaches and succeeding at most of them. And I hope other companies that have declared themselves digital-first try other revenue approaches.<\/p><\/blockquote>\n<p>I do know this: <a title=\"Newspaper quarterly advertising revenues\" href=\"http:\/\/www.naa.org\/Trends-and-Numbers\/Advertising-Expenditures\/Quarterly-All-Categories.aspx\">Newspaper advertising revenues<\/a> have dropped by 64 percent (after <a title=\"CPI Inflation Calculator\" href=\"http:\/\/data.bls.gov\/cgi-bin\/cpicalc.pl\">adjusting for inflation<\/a>) from the third quarter of 2005 to the third quarter of this year. After 21 straight quarters of dropping ad revenues, the news business needs a new revenue approach.
